How do we stop handling staff leave on WhatsApp?
Short answer: Give leave one place to live, with each person's balance in front of the approver at the moment they approve. The chat group can stay for everything else.
Why chat works, until it does not
A WhatsApp group is where leave usually starts, and for good reason. Everyone is already there, a request takes seconds, and the boss can reply from anywhere. For a small team where the boss knows everyone's balance by heart, it works.
It stops working once the team grows past that point. Nobody decides to change; the cracks just appear one by one.
What goes wrong
- Requests scroll away. In a busy group, a leave request is buried under orders and photos within the hour.
- Approvals happen without the balance. The approver replies "OK" without knowing how many days the person has left.
- Clashes slip through. Two people on the same line book the same week, and nobody notices until the roster is short.
- Year-end arguments. When balances are worked out from chat history, staff and HR end up with different numbers.
- Payroll misses it. Unpaid leave agreed in chat never reaches the payroll run, so deductions are missed or made by hand.
What closes the gap
Give leave one place to live. The request, the approval and the balance sit together, so nothing depends on scrolling back through a chat.
- One request form. Staff pick the dates and the leave type; the balance is shown before they submit.
- The balance in front of the approver. The supervisor sees the days left and any clashes on their team at the moment they approve.
- Entitlements worked out for you. Leave that grows with years of service is calculated from each person's start date, not from memory.
- Ready for payroll. Approved unpaid leave is listed for the payroll run, so nothing agreed in a chat is missed.
The chat group does not have to go. It stays for what it is good at, daily coordination, while requests and approvals move somewhere they cannot get lost.
One request, start to finish
Here is how a single request runs once leave has one place to live. Say a line leader wants three days off next month.
- They ask from their phone. The form shows five days left before they submit.
- The supervisor sees the full picture. The request arrives with the balance and a note that someone else on the same line is already off that Tuesday.
- One tap decides it. The supervisor approves two of the days and suggests moving the third. The balance updates on the spot.
- Nothing is retyped. The days appear on the team calendar, and any unpaid leave is listed for the payroll run.
No one scrolls back through a chat, and no one works out a balance by hand.
What it looks like in practice
In the HR system we built for a manufacturer, leave is one part of a connected HR system that runs from hiring to retirement. Leave, attendance, KPIs and appraisals all work from the same record, so a balance never has to be worked out from chat history. Their payroll system stayed exactly where it was.
Where to start this week
- Write down who approves leave today, and where each person's balance actually lives.
- Count last month's leave requests that came in through chat.
- If the honest answer to "where are the balances" is a person rather than a place, that is the gap.

Questions people also ask
Do our staff need to install an app?
Not necessarily. A leave system can run in the phone's web browser, so staff open a link instead of downloading anything.
Can we keep our WhatsApp group?
Yes. The group stays for daily coordination. Only the requests and approvals move, so nothing gets lost in the scroll.
What about staff without a smartphone?
A supervisor can file the request for them in the same system, so the record and the balance stay complete.
